GPS tool tracking: when it works, and what to use instead

Quick answer

GPS tool tracking works for high-value tools that live outdoors and can carry a device, but most hand and power tools are too small, too cheap, and too often indoors to justify one. For those, track the container they travel in and keep a custody record for the tools inside.

Search for GPS tool tracking and the results are almost entirely tracker hardware. Read the community threads sitting at the top of those same results and the advice is usually the opposite: do not put GPS on your tools.

Both are reasonable. The vendors are describing a product that works, and the tradespeople are describing tools it does not fit. The gap between them is the actual decision, and it comes down to three numbers most buying guides never mention.

"Tool" covers two orders of magnitude

The word is doing too much work. A tool inventory usually spans from a $180 impact driver to a $14,000 plate compactor, and no single tracking method is right across that range.

That range is why the advice is so contradictory. Someone tracking generators and rammers has a good experience with GPS and recommends it. Someone who tried to fit trackers to a van full of cordless tools had a bad experience and recommends against it. Neither is wrong about their own inventory.

So the first step is not choosing a technology. It is sorting the inventory, because the answer changes at different points on the list.

The three numbers that decide it

For any given tool, you need its replacement cost, how often items like it actually go missing, and what a tracker costs to run over its life.

The third number is the one people underestimate, because it is not the sticker price. A battery tracker with a five-year life at $140 plus $3 a month runs to roughly $248 over three years — about $83 a year once hardware is amortized. That is the number to compare against, not $140.

The comparison itself is straightforward. Multiply replacement cost by the realistic annual chance of losing it. If that expected loss is comfortably larger than the annual tracker cost, fit a tracker. If it is not, do not.

The impact driver row is the one worth sitting with. It is the tool most likely to walk off, and it is still not worth a tracker, because a device costing $248 over three years cannot protect $180 of value no matter how often that value disappears. High loss rates do not justify tracking cheap things. They justify a better custody process, which is a different fix.

Your loss rates will differ, and guessing them from memory is fine for a first pass. The ranking rarely changes much once you use real numbers; the line just moves up or down.

The physical problems nobody mentions in the specs

Even where the math works, the hardware has to fit the object and its environment.

Size. A long-life battery tracker is roughly the size of a deck of cards, because that is what five years of lithium cells takes up. It mounts fine on a compactor, a generator frame, or a trailer A-frame. There is nowhere sensible to put it on a circular saw.

Power. Small tools have no spare power to give. Anything you fit runs on its own battery, and the battery is most of the size. Trackers that report more often need bigger batteries or a wired supply, which is exactly what a hand tool cannot offer. Where tools actually live. This is the constraint that ends most tool-tracking projects. Tools spend their lives in vans, in steel job boxes, in basements, and inside buildings under construction. The government's GPS accuracy guidance notes that buildings, bridges, trees, indoor or underground use, reflected signals, and atmospheric conditions all affect positioning. A tracker in a closed metal gang box is in close to the worst case for both satellite reception and cellular reporting.

Heavy equipment sits outside in the open, which is why GPS works so well for it and so poorly one category down.

What Bluetooth tags do, and what they do not

The standard answer to "GPS does not fit my tools" is a Bluetooth tag, and it is usually the right answer — as long as you know what you are buying.

Milwaukee, whose ONE-KEY platform is built on it, explains the reasoning plainly: Bluetooth Low Energy works within roughly a hundred feet, without draining a phone's battery or requiring expensive hardware. The tags are small, cheap enough to buy in quantity, and last for years.

Here is the part the marketing tends to soften. A BLE tag does not know where it is. It announces itself, and something with a data connection — a phone running the app, or a fixed gateway — has to come within range and report having seen it. What you get back is last seen, near this phone, at this time. Not a live position.

For a tool that lives in a van with a crew who carry phones, that is genuinely useful: it tells you the saw is still in the van, or that it was last seen at Tuesday's site. For a tool stolen from a site on a Friday night and driven away, it is close to useless, because nobody with the app will ever pass near it again.

That is the honest trade. Bluetooth answers "is it still with us?" cheaply, at scale, for a lot of small items. GPS answers "where is it right now?" expensively, for a few large ones. They are not competing versions of the same product.

Most inventories need three of these at once, applied at different value bands. Choosing one technology for the whole tool list is the mistake that makes people conclude tool tracking does not work.

Track the container, not the contents

This is the approach that gets skipped, and for most teams it is the one that resolves the problem.

Tools do not travel individually. They travel in a van, a job box, a gang box, or a tool trailer. That container is outdoors or in a vehicle, it is large enough to mount hardware, it has somewhere to hide a device, and it is worth several thousand dollars before you count what is inside it.

Put the GPS tracker on the container. Keep a record of which tools are assigned to that container, and to whom. One $140 device covers a van holding $18,000 of tools, and the math stops being marginal — it becomes obvious.

You lose per-tool positions, which sounds like a downside until you ask when a per-tool position would have changed anything. When a van is stolen, you need the van. When a tool goes missing from a site, its last GPS point is the site, which you already knew. What you actually need in that second case is who had it — and that is a custody record, not a satellite fix.

A practical allocation for most trades businesses:

  1. A tracker on every vehicle and trailer.
  2. A tracker on each job box or container that stays on site overnight.
  3. A tracker on individual items above the value line your math produced — typically compactors, generators, lasers, and welders.
  4. Asset tags and a custody record on everything else, including everything inside the containers above.

No tracker fixes custody

A position tells you where a device reported. It does not tell you who had the tool, whether it was signed out, what condition it came back in, or whether it was ever returned.

Most tool loss is not theft by strangers. It is a tool that went out with a crew, moved to another crew, and never came back — a chain of handoffs nobody recorded. A GPS point cannot reconstruct that chain, and neither can a Bluetooth tag. Only a record of who accepted responsibility, and when, can.

Start with the sort, not the hardware

The most common way to waste money here is to buy a box of trackers and then work out what to put them on.

  1. List the tools, with replacement cost.
  2. Put a realistic annual loss rate against each category. Estimates are fine.
  3. Multiply, and compare against roughly $83 a year for a tracker.
  4. Fit trackers to everything above the line, plus every vehicle, trailer, and overnight container regardless of what the math says — those carry other items' value.
  5. Tag everything else, and make check-out and return the moment the record is updated.

That order tends to produce far fewer trackers than people expect and catches more loss, because most tools go missing through handoffs rather than theft.
